CRM Transformation Works When IT and the Business Work Together

Major CRM technology platform providers have been significantly upgrading their platform infrastructure, rendering current versions near obsolete in the near future1,2. Combined with technical drivers such as agentic and AI capabilities, UX expectations, fragmented data, and evolving compliance requirements, commercial IT and business leaders will need to invest in a coordinated, thoughtfully planned CRM transformation initiative to achieve their financial commitments3,4.Why this matters

An organizational CRM migration can look like a simple systems migration project on paper. In practice, however, the proof of its commercial effectiveness is whether the business keeps moving while systems, data and workflows change. When daily work slows down, operational trust drops, adoption falls, and the value of the new platform can contract.

What to protect first

To prevent disruption during transformation, start by identifying what cannot break: core commercial workflows, trusted customer data, critical reports, and key integrations. IQVIA recommend using a pilot to prove those items under real conditions, not just in testing. If the old and new systems must run side by side for a time, that coexistence needs active management, so teams are not performing duplicate work, using conflicting reports, or confused about which data to trust.

What a leader should watch

The warning signs of a CRM transformation that is off track are:

  • Teams keep notes in spreadsheets or offline files
  • Teams double-check data before acting
  • Reports need manual fixes
  • Local groups create side processes

These signals indicate that migration efforts may be moving more quickly than the business is ready for, even if the system is technically live. They are all process stumbling blocks that hinder overall progress.

Balancing IT delivery with business needs means proving stability before speed. For new and seasoned commercial leaders, that means treating CRM transformation as a business continuity effort shared by IT and business teams, not as a handoff from one side to the other. The goal is not just a new system. It is a change the business can absorb without losing momentum.
